Min-Max Inventory: How the Replenishment Method Works

Min-max inventory is a replenishment method that sets a minimum stock threshold and a maximum target level for each item. When inventory reaches or falls below the minimum, the business replenishes enough stock to move inventory back toward the maximum.

The method is popular because it turns replenishment into a repeatable rule instead of requiring someone to decide from scratch every time an item runs low.

How min-max inventory works

The two settings have different jobs:

  • Minimum level: the threshold that signals replenishment is needed.
  • Maximum level: the target inventory level after replenishment.

A simplified order calculation is:

Order Quantity = Maximum Level − Inventory Position

Inventory position should normally consider stock already on order rather than only physical on-hand quantity.

Min-max inventory example

Suppose a retailer sets:

  • Minimum: 40 units
  • Maximum: 120 units
  • On hand: 35 units
  • On order: 20 units

A simplified inventory position is 55 units. If the business decides replenishment is triggered because on-hand stock crossed the minimum, ordering all the way from 35 to 120 without considering the 20 inbound units would over-order.

Using inventory position, the preliminary quantity is:

120 − 55 = 65 units

The final purchase quantity may still need to respect case packs, supplier minimums, shelf life, and expected demand.

How to set the minimum level

The minimum should reflect how much stock is needed before replenishment can arrive, plus an appropriate buffer for uncertainty. That makes it closely related to the reorder point.

A common starting concept is:

Minimum ≈ Lead-Time Demand + Safety Stock

If demand or supplier timing is volatile, review the safety stock calculation rather than adding an arbitrary buffer.

How to set the maximum level

The maximum is not simply “as much as the shelf can hold.” It should reflect expected demand until the next practical replenishment opportunity while accounting for storage, cash, shelf life, supplier terms, and the cost of excess inventory.

A maximum that is too high can increase carrying cost and dead stock. A maximum that is too low can force frequent emergency orders.

Min-max vs. reorder point

A reorder point primarily answers when should we reorder? Min-max adds a target that helps answer how far should we replenish?

The two methods can work together: the minimum behaves like a reorder trigger, while the maximum acts as the order-up-to level.

Min-max vs. par levels

Par levels are often used in restaurants and hospitality as target stock levels. In practice, some teams use “par” to mean the maximum/target and others use it more broadly. Define the terminology clearly so staff know whether a number is a trigger, a target, or both.

  • Supplier lead times are known
  • Products are replenished regularly
  • Teams need a simple operational rule

When static min-max levels become risky

Fixed settings can become stale when demand changes rapidly, promotions create spikes, products are highly seasonal, supplier lead times change, or a product is approaching the end of its life.

In those cases, combine min-max rules with inventory forecasting and scheduled reviews.

Min-max for multiple locations

Set levels by SKU and location rather than copying one threshold across every store. Demand can differ substantially between locations, and some sites may have different delivery schedules or access to stock transfers.

Before placing a supplier order, check whether another location has excess inventory that can be transferred.
